What Every Company Needs Before Hiring Agents
Before a company adds AI agents, it needs clear work loops, permissions, memory, receipts, and human escalation paths.
Before a company hires agents, it needs a place for them to work.
That does not mean a chat window.
It means an operating environment with clear work loops, permissions, memory, receipts, and human escalation paths.
Without that foundation, agents create motion faster than the company can absorb it.
1. Clear work loops
Agents need bounded loops.
Not “help with sales” or “support the product team.” Those are departments, not loops.
A useful loop is specific:
- Monitor new inbound leads.
- Enrich the company and contact record.
- Draft a first-touch note.
- Ask for approval when confidence is low.
- Record the action.
- Schedule or recommend the next step.
That is a loop an agent can participate in.
2. Source-of-truth decisions
Agents need to know which systems are authoritative.
If customer data lives in one place, product decisions in another, and company memory in a third, the agent needs explicit rules about what to trust.
Otherwise the agent will blend context together in ways that sound reasonable but create operational errors.
Before adding agents, define the source of truth for each major kind of work.
3. Permission boundaries
Every agent should have a permission model.
What can it read? What can it write? What can it recommend? What can it do without approval? What requires a human?
This should be practical, not theoretical.
An agent might be allowed to draft a customer email but not send it. Another might be allowed to update enrichment fields but not change deal stage. Another might be allowed to propose a refund but not issue one.
Good agents need constraints.
4. Receipts
If an agent acts, it should leave a receipt.
The receipt should explain what happened in a way a human and another agent can understand later.
At minimum, it should include the request, context, action, output, status, and next step.
This is how companies avoid losing the thread.
It is also how agent work improves over time.
5. Escalation paths
Agents should know when to stop.
That is part of the design.
When the situation is ambiguous, high-risk, emotionally sensitive, legally exposed, financially material, or outside policy, the agent should escalate.
The escalation should include the receipt, the reason for escalation, and the decision needed from the human.
That makes the human useful at the right moment.
6. Evaluation
Companies need a way to inspect whether agent work is good.
That can include human review, automated checks, sampled audits, acceptance criteria, customer outcomes, or operational metrics.
The important thing is that the company does not confuse output volume with success.
An agent that creates more work for humans is not leverage.
An agent that closes loops with evidence is.
Start smaller than the ambition
The right first agent is usually not the most impressive one.
It is the one attached to a clear loop with low enough risk and enough evidence to evaluate.
Start there.
Let the company learn how to dispatch, constrain, review, and remember agent work.
Then expand.
An AI-native company is not created by hiring a swarm of agents.
It is created by building the operating layer where agents can do useful work and humans can still see what is true.
